Let's build your Dojo. First, tell me everything.

This asks more of your time up front, 20 to 40 minutes, and it is exactly what gets your build going faster. The more you give me here, the less we go back and forth, and the sooner the first ninja is working for you. Skip anything you cannot answer. Your receipt will list what you skipped, so you can send it later.

Short on time, or not a typist? Skip the buttons and record it instead. There is a script to follow.

Show me, in your own voice

Record it. The five W's and the H.

Typing is slow and buttons are blunt. Talk to me instead. If you did nothing else on this page but record the script below and press send, I would have what I need to start. Ramble. I will do the tidying.

Say this, in this order

Press record, read each line, finish the sentence in your own words. Two minutes is plenty. On video, point the camera at the thing you are describing while you say it.

  1. "My name is ..., my business is ..., and we are in ..." Who you are and where.
  2. "The job that eats my time is ..." What. The inbox, the bookings, the invoices, the renewals. Name it.
  3. "Right now it is done by ..." Who. You, a staff member, an accountant, nobody.
  4. "It happens every ... and I want it fixed by ..." When. Daily, every Monday, month end. And your deadline.
  5. "It lives in ..." Where. Which app, which inbox, which spreadsheet, which drawer or wall.
  6. "It matters because ..." Why. What it costs you when it goes wrong, and what you would do with the hours back.
  7. "The steps today are: first ..., then ..., then ..." How. Walk through it once, slowly, the way you would train a new employee. On a computer, do it on screen while you talk.
  8. "An easy case looks like ... A weird one was ... The last time it went wrong was ..." Three real cases. The weird one and the mistake are where the real job hides, and where I would sit and watch if I were in your office.
  9. "If you fixed one thing first, make it ..." Your pick. Then anything else on your mind.

That is what I would do if I could sit beside you for a day: watch ten or twenty real cases before building anything. The recordings are the next best thing.

Video

Point the camera at the work: your desk, the till, the diary, the wall of sticky notes, the computer screen if you are on a phone. Explain as you film. Nobody is judging the lighting.

About five minutes per clip, then add it and start the next. A video you already shot uploads below just as well, under 50 MB.

Screen recording

On a computer: record your screen while you do the job the normal way. Open the inbox, make a booking, send an invoice, whatever eats the hours. Talk while you click. Do it for three or four real cases, not one: the easy one, the weird one, the one that went wrong last week. This is the single most useful thing you can send me.

  • Pick the window or the whole screen when the browser asks.
  • Your microphone is recorded with it, so narrate.
  • Close anything private first. I only need the work.
  • Recordings stop by themselves at about five minutes, which keeps each file under the 50 MB limit. Add it, then record the next case.

Files and anything else

Recordings you made elsewhere, screenshots, the spreadsheet you live in, a PDF of your price list, photos of the paper system, a few customer emails saved as files. Keep each file under 50 MB: a phone video of three or four minutes, or a voice note of any length. Longer? Split it, or paste a link to it in the Links box above.
